Engagement

Data Strategy and Monetization

You have more data than you know what to do with. Claims data, patient-reported outcomes, device signals, behavioral records. You know it has value. You are not sure how to price it, who will buy it, what your consent layer actually permits, or in what order to sequence the work so it does not derail your core product.

That is exactly the problem this engagement is built to solve.

Book a Call

What This Is

A structured path to your first data deal

A structured working session and a sequenced roadmap so your team leaves with a clear, executable plan for monetizing your data assets. This is not a year-long retainer. It is a fixed-scope engagement calibrated to where you actually are: you have a data asset, you know it has value, and you need the thinking that gets you from “we should do something with this” to a signed first deal.

Health tech companies with longitudinal patient data, claims, PRO instruments, or device-collected signals
Digital health platforms with engaged user populations and behavioral data
Data-rich SaaS companies in regulated industries that have not yet built a revenue line around their data
Pharma, diagnostics, or specialty lab companies sitting on real-world data assets and unsure how to surface their commercial value

Deliverables

What the engagement produces

01

Data Inventory

A structured map of what you actually have: data types, collection frequency, coverage depth, population size, and any existing consent or licensing structures that govern what you can do with it. Most clients are surprised by either how much they have or how much of it is not usable in its current form.

02

Buyer Segmentation

A ranked view of who pays for data like yours: pharma and biotech real-world evidence teams, insurance and payer analytics groups, health policy researchers, and SaaS companies building on your asset class. Different buyers have different requirements, different price sensitivities, and different legal tolerances.

03

Consent and De-identification Review

We walk through your consent language against the specific use cases you are targeting. This is not a legal opinion, but it is a clear flag for where your current consent permits commercial use, where it does not, and what you would need to change or add.

04

Data Strategy Session

A half-day or full-day working session with your product, legal, and commercial stakeholders. We work through the asset map, buyer options, pricing framing, and sequencing together. The goal is a shared understanding of what your best path to a first deal looks like.

05

Revenue Plans and Asset Roadmap

A sequenced plan for the next 12 months: which buyer category to approach first, what your data asset needs to look like to support that deal, what infrastructure or process gaps you need to close, and how to position the first transaction so it builds credibility for the ones that follow.

Approach

Why boutique matters here

Large consulting firms can produce a data monetization framework. They will not tell you that your first deal will likely land in the low five figures, that the real value is in proving the pipeline works, or that sequencing real-world data sales after clinical trial support work creates the byproduct data asset that makes future deals easier.

Free Range Solutions is a small team. There is no incentive to extend the engagement or upsell you into a retainer you do not need. You get a clear recommendation, even if that recommendation is “you are not ready for a data deal yet, and here is what you need to fix first.”

For more on how buyers actually value data assets, the post on what buyers pay for de-identified real-world data covers the four attributes that move the needle on price: longitudinal depth, validated instruments, linked data types, and engaged populations.

Process

How the engagement works

Four steps from intake to roadmap delivery.

01

Step 1

Intake call (60 minutes)

We review what data you have, where it lives, what your consent documentation says, and what commercial conversations you have already had (or tried). This shapes the working session agenda.

02

Step 2

Data inventory and analysis (1 week)

We map your asset against buyer requirements for each category, flag consent and de-identification gaps, and build the buyer segmentation ranking.

03

Step 3

Working session (half-day or full-day)

With your product, legal, and commercial leads. We work through the asset map, discuss pricing framing, and land on the sequenced plan together.

04

Step 4

Roadmap delivery

A written roadmap with the 12-month sequence, the infrastructure and process gaps to close, and the positioning narrative for your first deal.

FAQ

Common questions

Do we need to have an existing data sale in mind?

+

No. Many clients come to this engagement without a specific buyer lined up. The working session identifies which buyer category to approach first and what your pitch should look like.

We are not in health tech. Does this apply to us?

+

If you are a data-rich platform in insurance, financial services, market research, or another regulated space, the framework applies. Health tech is where most of our direct experience lives, but the sequencing logic is consistent across sectors.

What if our consent structure is not ready?

+

That is a common starting point. The engagement tells you exactly what the gap is and what consent language or operational process you need to add. Knowing the gap is more useful than not knowing.

How does this connect to product strategy?

+

Data monetization does not sit cleanly outside your product roadmap. Buyers ask for features: data enrichment, API access, ongoing feeds. If your product team is not in the loop on what the data buyers expect, you end up with a data deal that creates product debt. That is why this engagement involves both the commercial and product sides of your organization.

If you need broader product strategy alignment before this work makes sense, the Product Strategy Sprint is the right starting point. If you want ongoing product leadership to own the data commercialization workstream, the Fractional CPO engagement gives you that.

The data you are sitting on is not getting younger

Consent frameworks, buyer expectations, and the competitive landscape for real-world data all change. The window for a differentiated first deal is not permanent.
